The promotion gate is the disciplined boundary between the sandbox and the sovereign stack — the set of criteria a model, agent, or business process must meet before it earns a production deploy. Without the gate, simulation is a placebo: a place where ideas feel tested without any of the accountability of a real decision. With the gate, simulation becomes the first stage of every engagement, and the gate becomes the audit artifact that proves it. Coherence first — the simulation’s world model must hold together across runs, without drift or contradiction (SIM-3). Then behavior: the agents inside the simulation must do what the model claims they will do, measured against the same metrics the live system will use. Then economics: if the model spends money or prices services, the simulated ledger must balance before real money touches it (SIM-2, SIM-4). Only then does the model earn a canary — a bounded live pilot with a defined budget and a defined rollback (SIM-5). ## The five gates The full promotion ladder has five steps, and each step has a verifiable pass condition: coherence, fidelity budget, behavioral parity, economic balance, and canary. The coherence gate asks whether the world is self-consistent. The fidelity gate asks whether the simulation is honest about what it does not model (SIM-8). The parity gate asks whether the agents in the sandbox behave like the agents we intend to run live. The economic gate asks whether the simulated ledger balances. The canary gate asks whether the real pilot stays within its bounds. Failing any gate is not a failure of the idea — it is the simulation doing its job. - Advertisement - ## Why the gate is an audit artifact The promotion gate converts the phrase “we tested it” into a checkable record: which gates, what results, who approved. The security series taught the stack that trust requires evidence (S7.15); the simulation series applies the same lesson to product decisions. A model that crossed all five gates carries a promotion receipt; a model that skipped the gate is a liability no matter how good it looks.
